OVERVIEW

A large finance organization needed a shared vision for transformation - one that aligned senior leaders across people, process, and technology dimensions before any execution could begin. Designed and facilitated a high-stakes strategy session for the CFO and senior finance leadership.

CHALLENGE

Large-scale finance transformations fail most often not because of poor execution, but because senior leaders never truly aligned on what the transformation was meant to achieve. This organization had the ambition and the resources - but lacked a shared picture of the future state that everyone believed in and could articulate.


The risk was starting execution in different directions, creating waste, rework, and stakeholder fatigue before momentum could build.

DESIGN PROCESS

01.

Pre-session discovery

Conducted stakeholder interviews with the CFO and senior finance leaders to understand current-state pain points, individual transformation priorities, and what success would need to look like for each stakeholder.

Current-state assessment

Guided the leadership team through a structured assessment of where the organization stood today - across people, process, and technology - creating a shared honest baseline before looking forward.

03.

Narrative framework design

Developed a journey-based narrative framework - the Cocoa Road to Zero - to make complex transformation themes emotionally resonant and accessible, moving the conversation from abstract to vivid.

04.

Future-state visioning

Facilitated co-creation exercises where the leadership team defined what transformation success would look and feel like - anchoring the conversation in outcomes, not activities.

05.

Initiative mapping and ownership

Translated the shared vision into a structured initiative roadmap with clear workstreams, ownership, and sequencing - giving the CFO a decision-ready plan to carry into execution.
