OVERVIEW
A Fortune 100 retail client's senior leadership team was operating with misaligned priorities across business units - competing initiatives, no shared decision framework, and no clear owner for next steps. The organization needed to move fast but couldn't get its most senior people into agreement.
CHALLENGE
Competing initiatives across business units were creating organizational paralysis at the senior leadership level. With no shared decision-making framework and unclear ownership across workstreams, the executive team was caught in months of fragmented back-and-forth with no clear path forward.
The challenge wasn't a lack of ideas - it was a lack of structure to make decisions at speed.
DESIGN PROCESS
01.
Pre-session stakeholder discovery
Conducted interviews with C-suite stakeholders and business unit leaders to surface competing agendas, identify hidden misalignment, and clarify what a successful outcome actually looked like for each person in the room.
02.
Workshop journey design
Designed a multi-phase session arc - sequencing activities from current-state tension through structured prioritization to clear decisions - built around executive attention spans and decision-making psychology.
03.
Live C-suite facilitation
Facilitated the full-day session with senior leadership, managing competing viewpoints and strong personalities in real time - redirecting debate toward decisions and keeping the room moving toward aligned outcomes.
04.
Real-time synthesis
Captured and structured outputs live throughout the session - identifying emerging themes, surfacing areas of consensus, and translating raw discussion into prioritized, actionable direction.
05.
Roadmap delivery
Delivered a prioritized initiative roadmap with clear ownership assigned to each workstream and immediate next steps defined before leadership left the room.
